The RICE Scoring Model: Prioritization by Math

When "gut feeling" isn't enough, you need data. The RICE Scoring Model is the quantitative evolution of prioritization, designed to make your roadmap defensible.

What is RICE?

Developed by the team at Intercom, RICE was created to address the inherent subjectivity of simple 2x2 grids (like the Impact-Effort Matrix). It forces product teams to assign numerical values to four key factors, resulting in a single "Priority Score."

The Formula
( Reach × Impact × Confidence )
Effort

The 4 Factors

Reach

How many people will this affect over a specific period? (e.g., 500 customers per month).

Impact

How much will this increase your key metric? (e.g., 3 = Massive, 2 = High, 1 = Medium, 0.5 = Low).

Confidence

How sure are you about your estimates? (e.g., 100% = High, 80% = Medium, 50% = Low).

This is the game changer. It penalizes wild guesses.

Effort (The Denominator)

Total amount of time required from all team members (e.g., Person-Months).

RICE vs. Impact-Effort Matrix

While Impact-Effort is great for workshops and rough sorting, RICE is superior when:

  • You have data: You know your traffic and conversion rates.
  • You need to defend decisions: Stakeholders want to know why Feature A was chosen over Feature B.
  • You are comparing dissimilar items: How do you compare a marketing campaign (High Reach, Low Confidence) vs. a core feature update (Low Reach, High Impact)? RICE gives you a common currency.
